A marketing, communications and digital transformation strategy to help Gloucester Cathedral grow audiences, deepen missionary engagement and build sustainable income.
The challenge
Gloucester Cathedral has an extraordinary offer. Nearly 1,000 years of history, world-class architecture, a living community of faith, exceptional music and growing international recognition draw hundreds of thousands of visitors every year.
But the Cathedral faced mounting pressures: financial constraints, declining engagement with Christianity among younger generations, changing visitor expectations and a growing need to advance its technology, capabilities and offer. Channel metrics showed that brand awareness, engagement and conversion were all declining, with falling visitor numbers and income. Marketing had never received strategic or digital investment, and activity was largely reactive.
Working closely with the development team, where income generation was a priority, I developed the Cathedral’s first strategic marketing and digital strategy, moving it to a focused, audience-led and campaign-led approach with clear pathways from first contact to long-term support.
What I found
I drew on more than 10,000 visitor reviews, customer surveys, competitor analysis, a SWOT analysis and conversations with staff. Three insights shaped the strategy:
- The biggest opportunity was already through the door. Hundreds of highly engaged people visit every month, so increasing conversion from existing audiences would deliver faster returns than chasing new ones first.
- The Cathedral is more than a building. Its real distinction lies in its impact on people’s lives: belonging, hope, inspiration and personal growth.
- Digital had to sit at the heart of it. The website, data and social media were holding back audience growth and fundraising.
What I did
An audience-led approach. I defined seven priority audience segments, from spiritual seekers and heritage visitors to music lovers, families, the next generation, business partners and donors, each with its own motivations and priority channels.
A distinctive brand. I developed a new brand proposition and messaging framework: Gloucester Cathedral: an unexpected wonder for spiritual discovery. It was supported by brand guidelines, toolkits, a shared asset library and quarterly workshops to embed it across the organisation.
Storytelling campaigns. Flagship campaigns built emotional connection around five themes: faith made accessible, faith in modern life, religious seasons and signature moments, music and the arts, and heritage and conservation, aligned wherever possible with fundraising priorities.
Digital transformation. The strategy set out:
- a new storytelling-led website, optimised for search, AI discovery and conversion
- a single CRM as the source of truth for audience data
- automated welcome, nurture and re-engagement journeys that move people from visitor to event attendee, advocate and donor
- campaign-led social media, with an advocacy programme for clergy, staff and volunteers
- a proactive media relations programme and data-led advertising
- new channel-specific and conversion funnel reporting models, giving clear visibility of performance at every stage
A joined-up visitor experience. On-site branding, interpretation and wayfinding were designed to encourage deeper engagement, with clear ‘What’s next?’ and ‘Support us’ messaging throughout the visitor journey.
Capability to deliver. The strategy also covered skills and resourcing, partnerships, streamlined planning and governance, internal communications and AI tools to increase capacity.
Ambitious, measurable objectives
I set SMART objectives for the first 12 months, grounded in an evaluation of the Cathedral’s historic performance, so every target was stretching but realistic. They were staged across the full funnel, building from awareness to income generation:
- Awareness: grow positive brand awareness and website visitors
- Engagement: grow the number of subscribed supporters in the CRM
- Conversion: increase conversions and sustainable income, with growth building year on year
- Insight: embed data-led marketing, with funnel-based reporting to track progress at every stage
Please note: specific objectives and targets have not been included, as they are commercially sensitive.
By adopting a more joined-up, insight-led approach, the Cathedral has a clear roadmap to help strengthen its reputation, broaden its reach, deepen relationships and build the sustainable income it needs to support its mission for generations to come.
